Speed to Lead: Why Replying in Five Minutes Beats a Bigger Ad Budget
Before you approve another increase in ad spend, measure one number: the median time between an enquiry arriving and a human replying to it.
For most businesses we audit, that number is measured in hours and gets dramatically worse across weekends. Meanwhile, the research on inbound response time has been consistent for well over a decade — contacting a lead within the first few minutes converts dramatically better than contacting them an hour later, and the curve falls off a cliff after that.
Why the drop is so steep
Three things are happening in those first minutes, and all of them work against you.
- Intent decays. The person had a specific problem in mind when they filled in your form. An hour later they are in a meeting and the problem is abstract again.
- They contacted your competitors too. Buyers rarely enquire with one supplier. Whoever replies first frames the comparison, and often books the only call that happens.
- Attention never comes back. A reply that lands while the person is still on your site is a conversation. A reply the next morning is an interruption.
The fix is a system, not a rule
Telling the team to "reply faster" fails within a fortnight, because the constraint is structural: people sleep, take holidays, and work in one time zone while your traffic arrives in several.
What works is an automated first response that does real work rather than sending an autoresponder nobody believes:
- Acknowledge instantly, with specifics drawn from what the person actually wrote
- Ask the two or three qualifying questions your sales team would ask anyway
- Offer live calendar availability and book the meeting in the same exchange
- Write the whole thing to the CRM and alert the right owner with a summary ready
An AI agent grounded in your pricing, services and policies handles this comfortably within seconds, at three in the morning, in the middle of a public holiday.
What it is worth
Run the arithmetic on your own numbers rather than ours. Take your monthly enquiry count, your current lead-to-call rate, and your average deal value. Then model the same funnel with a materially higher rate of leads reaching a booked conversation.
For almost every business we have done this exercise with, the gain from answering faster exceeded what the same money would have bought in additional traffic — and unlike ad spend, it does not reset to zero when you stop paying.
Close the loop back into your ads
There is a second, quieter benefit. When qualification happens instantly and writes back to your CRM, you can feed qualified-lead and closed-revenue events back into Google and Meta as conversions.
The platforms then optimise towards people who actually become customers rather than towards anyone willing to fill in a form. That is usually worth more than any bid adjustment you will make by hand.
